Orellana Case Studies

If you're viewing this, it's because I genuinely believe there's potential for a brand partnership. Amazon is, without question, your most important retail channel — even if that's not quite clear yet. Managing it properly isn't a one-person job; it requires a team, investment and long-term commitment.

This space gives you access to our case studies and how we work, so you can judge us on what we have actually done rather than what we say about ourselves. You can see exactly how we operate and the results we deliver with the select brands we work with.

How we work

Two ways, depending on where the brand is.

Which one fits is a conversation first, not a menu with forced upsells.

Invite only · limited capacity

Distribution Partnership

We buy stock directly from you, at a price that works for both sides, like any other distributor. The difference is what happens next — we own the Amazon channel and become your eyes and ears on there. Listings, advertising, brand registry, seller control, compliance and creative, all included. No fees and no retainers.

Our own margin goes behind brands we believe in, which also means if the channel doesn't grow, we don't. Your brand becomes ours and a reflection of our work, so rest assured we are aligned.

  • No fees, no retainers — we buy the stock
  • Your sole, controlled Amazon channel
  • We own it and grow it like our own

A good entry point to get started, understand how we work and see what we can do. Scaling the advertising side further from there needs investment in the form of ad budget.

The full channel, or one piece of it

Amazon Services

We can build and manage your entire Amazon channel in-house, or support you with individual, one-off projects where needed. From creative and advertising to brand protection and account management, plug us in for the full channel or bring us in for a specific piece of work.

You keep the account and the retail sales. We run it — a new department of the business without the payroll, the insurance or the days off.

  • Full end-to-end Amazon management
  • One-off projects and individual services
  • Flexible support without unnecessary retainers

Every brand we work with is on a rolling service, because keeping control is worth more than any one fix. But some brands just need a bit of extra support on a specific thing, and that is fine too.

Both are aimed at the same thing: getting control of the channel back and growing it.

Two years of tracking. Two months to take control.

+40%Revenue year on year, £262,507 to £367,265
20+Unauthorised sellers removed
+37%Unit growth over the same period

We identified this account in mid-2023 and audited it three times before a contract was signed: the same nine problems, documented audit by audit, while well over twenty third-party sellers competed for the Buy Box, fake storefronts traded on the brand's name and the flagship range had never had a penny of ad investment. The brand never had a product problem. It had a control problem, and the channel needed rebuilding from Brand Registry up.

What that took
  • Brand Registry control regained across all products, the foundation every other fix depends on
  • Trademark-violating listings, illegal multipacks and 20+ external sellers removed, restoring price control
  • Old-packaging listings merged to preserve reviews and the catalogue consolidated
  • Titles, bullets and descriptions rebuilt across six SKUs, every line compliance-reviewed
  • Advertising trialled on never-advertised SKUs from our own reinvested margin, with Premium A+ and a brand story live across the range

The hero SKU recorded its best-ever conversion month at 58.82%, against 33.01% a year earlier.

No EU presence

Growing everywhere except Amazon

+375%German unit growth in the first quarter of trading
£0Cost to the brand
20+Compliance blockers cleared

The brand was expanding across Europe through its distribution partner, but the Amazon side was dormant. Every EU marketplace showed English listings to local customers, more than twenty compliance blockers sat unresolved and Germany, Europe's largest market, had never seen a single advertising campaign in the brand's history. Nothing about the presence was built for European customers: not the language, not the logistics, not the compliance position. Fixing it meant all three at once.

What that took
  • Compliance blockers cleared case by case, including biocidal classification and import restrictions
  • Native-speaker localisation across German, French and Swedish with keyword research per market, no auto-translation
  • Imagery reworked to local conventions with Premium A+ live in all three languages
  • Pan-EU FBA and Prime next-day activated, the Prime badge live for the first time
  • The first EU advertising in the brand's history launched and self-funded

The first campaigns turned £619 of spend into £2,360 of ad-attributed sales at a 3.81 blended ROAS, peaking at 6.91. Over £10,000 of localised content was delivered at no cost to the brand. France and Sweden are built and ready to scale behind Germany.

Ad spend not paying back

Spending more every month, converting less

26.65%ACoS, down from 52.99%
3.75ROAS, up from 1.89
−60%Monthly spend, £16,871 to £6,679

The account we inherited had budget burning on branded search, incorrectly added negatives suppressing terms that actually converted and minimal structure across the range. ACoS sat at 52.99% and spend was climbing every month just to stand still. Nothing was bid on until the account had been audited line by line, and then the structure did the work.

What that took
  • The full ad account audited and every inefficiency documented before touching a bid
  • Campaign structure rebuilt across the range, with branded, generic and competitor targeting separated
  • Incorrectly added negatives removed, releasing the search terms that actually convert
  • Wasted branded-search spend cut and reallocated to terms that earn their place
  • Weekly re-optimisation against live data, with transparent reporting on where every pound goes

Revenue grew 40% year on year over the same period while spend fell, and the two hero ranges posted back-to-back record months.

Margin leaking Catalogue issues

Profit leaking at the edges

£52.8kNet profit swing in the first full quarter
£73kWritten-off stock recovered and back on sale
×2.1German net margin

A high-volume reseller of branded consumer electronics competing for the Buy Box across the UK and Germany, and the clearest example of the second way we work. Covid-era demand had been so strong that volume papered over cracks in the operation. As the market normalised, they showed: big-ticket lines absorbing two thirds of all refund cost, cost data going stale under the repricer and Amazon quietly under-reimbursing on damaged and lost stock. We took on the full operation and made the hard calls early, starting with exiting the loss-making big-screen line in week one.

What that took
  • Full operational takeover: pricing, buying reports, claims, account health and a weekly board cadence
  • An evidence-first claims engine, with reimbursements, fee corrections and disputes pressed to a decision
  • £73k of written-off stranded inventory recovered and back on sale
  • The repricer migrated and the software stack rationalised, saving £38k a year
  • Hard range calls made early, with the loss-making big-screen line exited on the data

The first full quarter swung from a £6.4k loss to £46.4k of net profit on 13.4% higher UK sales. German net margin more than doubled on deliberately reshaped revenue, and recovery is now a structural profit line in both markets rather than a one-off clean-up.

Broken listings Several sellers No EU presence

Fifty-two listings and no control

52 → 4Listings consolidated into variation families
9New EU marketplaces opened
+200%Hero product sales growth

A leading US brand with premium, domestically made products held a strong footing at home but limited exposure across Amazon UK and EU. What existed here was working against it: 52 broken and duplicate listings splitting reviews and diluting search performance, RRPs cut by an average of 17% and no seller invested in long-term growth. No amount of advertising fixes a fragmented, mispriced range, so control came first.

What that took
  • The transition to a single brand-aligned seller led properly, with existing sellers supported through sell-down
  • RRPs reinstated after an average 17% cut, protected by consistent Buy Box control
  • 52 listings consolidated into four variation families, range rating up from 4.2 to 4.5
  • SEO rebuilt end to end with eight new images per ASIN and Premium A+ across the range
  • Nine EU marketplaces opened via EFN and Build International Listings

Secondary ranges grew 72% on average, 15,000+ units have been ordered since the partnership began and roughly 10% of UK sales now reach new customers across Europe.

Gap in the range

A product the range didn't make yet, found in the search data

Sub‑#50Subcategory rank in seven days
123+Units sold in the first seven days
£150Brand-funded ad spend

With the brand's presence rebuilt and control regained, the next step was creating demand rather than capturing it. The search term data made the gap impossible to ignore: customers were actively searching for a format the range didn't offer and being met with poorly branded imports and overpriced alternatives. Over 150 search terms, frequently-bought-together data and category performance were analysed to confirm both demand and pricing elasticity before a single unit was produced.

What that took
  • The commercial case built for a product designed to complement the existing range
  • The flagship listing used to funnel traffic toward the new product from day one
  • SEO-optimised title, bullets and backend keywords live with lifestyle imagery and A+ content
  • Auto and manual PPC on a minimal budget, paused and repriced at 25+ units a day to protect stock

Month one closed at a 25.1% conversion rate, 29.78% ACoS and a 3.36 ROAS straight from launch, with the entire launch stock sold out and new stock going into production.

No control Several sellers No ads

A flagship product selling under someone else's name

#1Subcategory rank in two weeks
+700%Marketplace sales in under eight weeks
7.2ROAS on a listing that had never run a campaign

Over twenty years of authority in the industry, and none of it visible on Amazon. The highest-volume listing was controlled by a third-party seller under a different brand name entirely. No Brand Registry, four keyword phrases in use, no A+ content and no advertising, while unauthorised sellers triggered a race to the bottom on price. You cannot grow a listing you don't control, so ownership came back first.

What that took
  • The hijacked ASIN reclaimed through Brand Registry and brought back under the brand's own name
  • Every layer rebuilt: title, bullets, description, infographics and A+ content
  • Keyword coverage expanded from 4 phrases to 37, and 437 on the rebuilt listing
  • Five campaign types launched from a standing start, negatives pre-programmed to protect ACoS
  • A phased rollout that proved the model on one listing first and never disturbed existing distributors

The Best Seller badge followed within three weeks, and seller performance improved 98.3% across two months.

Several sellers No ads Price below RRP

A market leader losing its own category

#8Category rank in month one
+88.3%Marketplace sales in under 12 weeks
4.7ROAS on Amazon UK

The most credible product in its space, independently tested and certified where its rivals are not. None of that was landing on Amazon. Cheap uncertified alternatives had flooded the category, unauthorised sellers had dragged the price well under RRP and no seller was invested in the brand's growth. Rather than defend the old listings we launched a new competitively priced variant built for Amazon from day one, with our own money behind the advertising.

What that took
  • A new variant launched to reset the category entry point and regain share
  • The listing built from scratch with 39 high-value keyword phrases integrated naturally, no stuffing
  • Photography-led imagery and infographics making certified quality obvious in the first three seconds
  • Launch advertising funded with our own money and re-optimised continuously against live data
  • MAP violations, browse node issues and competitor interference managed without losing momentum

Best Sellers Rank moved from over 15,000 in week one to 1,444 by the end of month one. The launch product became the best performer in the brand's entire range and sales more than doubled the initial target.

Where this goes next

Orellana isn't right for every brand.

We are selective because the model demands it. We take on a small number of brands at a time and we approach them ourselves. It isn't built for everyone, only for brands where we can see the gap and know we can close it.

If you have seen your own situation somewhere in the record above, that is the conversation worth having. Just reply and tell us what you are dealing with, and we will give you a straight answer on whether we have seen it before.
